The ERP Implementation Went Wrong. Now What.

The implementation team is gone. The problems stayed. Here is where to start.

Your ERP went live. The vendor collected their final payment. The implementation team moved on to break someone else's accounting department.

You are stuck with a system that works on paper and fails in practice.

This happens to everyone. The implementation team optimized for go-live. You need to optimize for accuracy. Those are different goals.

Here is how to fix what they left behind.

Start with the trial balance.

Pull your trial balance from the new system. Pull your GL transaction detail. Verify the transaction detail ties to the trial balance dollar for dollar.

If it does not tie, stop everything else. You have a structural problem. The system cannot produce reliable reports if the foundation does not balance.

If it ties, you confirmed data integrity at the highest level. Now go deeper.

Fix the migration mess.

Most implementations migrate historical data as lumped summary entries. This keeps the trial balance clean but destroys subledger reporting. You can see totals. You cannot drill into them.

The fix: Build a Power BI model connecting the lumped migration entries to original source files from your legacy system. The model holds transaction detail the ERP lost. Everything ties back to the trial balance. You get both summary and detail without breaking system integrity.

Not elegant. But it works. And it creates a documented bridge between legacy and current systems that anyone can follow.

Test every interface.

Other systems feed your ERP. Billing platforms. CRMs. Timekeeping tools. Expense systems. Each interface needs reconciliation.

Pull what the source system says it sent. Pull what the ERP says it received. They must match.

If they do not match, data is falling through gaps. The ERP thinks it has complete information. It does not.

Build interface reconciliations for every connected system. Run them monthly. Catch gaps before they become close problems.

The implementation is over. The real work starts now.

Implementation teams get paid to go live on schedule. You get paid to close books accurately. Start with the trial balance. Work outward systematically.

The problems will not fix themselves.
